Alt Diego seemed like a fundamentally worse person than the original. He was just DIO 2.0 from the start.
K4ra and K8ra are pretty similar guys, with that bit of Jotaro in him taming his sociopathy into just being stand-offish. Which is why their Killer Queens are different.
Jonathan and Johnny are really different people even at a basic level.

It might have a shit ending too, but I think it's alright up to this point. I like the characters so far.

Him willingly putting himself in a terrible situation to support his abusive piece of shit father because The Hustle makes him immune to anything his dad could throw at him is both very sad, and says a lot about how much the character values the people in his life.
